The result feels useful because you save 20 minutes. It does not change your role.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In his Online Scrum Summit 2026 keynote, Dave West framed AI engagement in four modes: With AI, Through AI, To AI, and Of AI. The distinction matters because each mode gives the Scrum Master a different level of responsibility.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Most Scrum Masters remain in the first mode. The safer career position sits in modes two and three, where you design how AI works inside the team rather than use it as a faster writing assistant.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The central issue in the <strong>Scrum Master AI role in 2026<\/strong> is not whether you use AI. It is whether you remain the operator of isolated tools or become the designer of reliable AI-supported processes.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The four modes separate faster task completion from genuine role redesign<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>With AI means the person still performs the task.<\/strong> The AI helps with one part of it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">You paste retrospective notes into ChatGPT and ask for a summary. You ask Copilot to rewrite a stakeholder update. You use an assistant to suggest discussion prompts before sprint planning.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">These actions can save time, but the workflow still depends on you. You collect the input, write the prompt, inspect the output, move it into another system, and decide what happens next.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Through AI changes that relationship. You describe the intended outcome and the rules, then AI creates or runs the process that produces it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For example, instead of drafting one sprint report, you tell Claude Code what the report must contain. It builds a workflow that pulls completed items, compares planned and finished work, flags carryover, and formats the result for the team.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">To AI adds meaningful autonomy. The workflow runs on a schedule or responds to an event without waiting for your prompt.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A Monday morning process might inspect eight retrospectives, identify repeated blockers, check whether assigned actions were completed, and send an escalation brief to Slack. You review exceptions rather than assemble the report.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Of AI describes a different context. The product itself contains an AI system, so the Scrum Team must manage behaviour that cannot be specified through fixed rules alone.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The four modes are not a maturity score for every use case. A one-off email may never need an autonomous workflow. They are a way to identify where human attention still enters a process and whether that attention adds judgement or merely keeps the machinery moving.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Mode one saves time, but it does not protect the role<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">A Scrum Master finishes a retrospective at 4 p.m. The board contains 60 notes, six themes, and three proposed actions. She copies everything into an AI assistant and receives a polished summary before 4:10.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is useful. It is still mode one.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The Scrum Master remains responsible for transferring the data, prompting the tool, checking the response, posting the summary, and remembering to revisit the actions. The AI has shortened the writing task without fixing the follow-through problem.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Speeding up a task is temporary value when the task will eventually run without a person.<\/strong> This is why prompt proficiency alone offers weak career protection.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The same pattern applies to routine status reports, meeting agendas, action lists, risk summaries, and basic sprint metrics. If the work follows repeatable rules and uses accessible data, a team will eventually expect the process to run automatically.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That does not make the Scrum Master unnecessary. It removes low-judgement coordination work and exposes the part of the role that matters more: designing team systems, improving decision quality, resolving constraints, and making accountability visible.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Use this test on your current AI tasks:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Does the task begin only when I open a chat window?<\/li>\n<li>Do I repeatedly collect the same types of input?<\/li>\n<li>Could I describe a stable standard for acceptable output?<\/li>\n<li>Am I moving information between tools by hand?<\/li>\n<li>Does someone need my judgement every time, or only when an exception occurs?<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">If the process needs your judgement only for exceptions, it is a candidate for mode two or three.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">In mode two, the Scrum Master defines the process before AI builds it<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Moving Through AI starts with a specification, not a better prompt. The Scrum Master describes the outcome, inputs, rules, boundaries, and delivery format clearly enough for a tool such as Claude Code or Cowork to build the process.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Consider a team whose sprint reviews keep exposing the same problem: committed items roll into the next sprint, but each case receives a different explanation. The Scrum Master spends an hour before every review reconstructing what happened.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A weak instruction would be: \u201cCreate a sprint report.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A usable process specification would state:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Pull all items committed at sprint start.<\/li>\n<li>Separate completed, removed, added, and carried-over work.<\/li>\n<li>Preserve links to source items so every claim can be checked.<\/li>\n<li>Group carryover reasons using the team\u2019s agreed categories.<\/li>\n<li>Flag any item without a recorded reason.<\/li>\n<li>Compare the current sprint with the previous four.<\/li>\n<li>Produce a short Slack summary and a detailed page for review.<\/li>\n<li>Never infer a reason when the source data does not contain one.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">The Scrum Master has not written the report. She has defined what a trustworthy report means.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Mode two turns tacit Scrum Master judgement into explicit operating rules.<\/strong> That is the valuable skill.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The AI can then build the workflow, connect the sources, apply the rules, and generate the output. The Scrum Master tests it against previous sprints and looks for failure cases.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One failure case might involve an item moved out of the sprint because the team split it into smaller items. A naive workflow could count that as abandoned work. The Scrum Master adds a rule for traceable replacements and tests the process again.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This work resembles designing a Definition of Done. You do not describe every keystroke. You define the conditions that make an output usable, inspectable, and safe.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">You can practise mode two today without automating anything. Choose one recurring Scrum activity and write its process specification under six headings:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li>Outcome<\/li>\n<li>Required inputs<\/li>\n<li>Decision rules<\/li>\n<li>Exceptions<\/li>\n<li>Output format<\/li>\n<li>Human approval point<\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">If you cannot define these clearly, automation will reproduce the confusion already present in the process.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Mode three removes the prompt, but it must not remove accountability<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">A mode two workflow still needs someone to start it. A mode three workflow acts To AI, meaning the system receives delegated authority to run under defined conditions.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Return to the retrospective example. The process does not wait for the Scrum Master to paste notes into a chat.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Every Monday at 8 a.m., it reads the previous eight retrospective boards. It groups recurring themes, checks named actions against their due dates, and distinguishes unresolved systemic blockers from one-sprint complaints.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">At 8:15, it sends a formatted brief to the team\u2019s Slack channel. It also alerts the Scrum Master when a blocker has appeared in three sprints or when an overdue action has no owner.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Autonomy should expand only when controls become clearer.<\/strong> A scheduled process needs an owner, an audit trail, a failure response, and explicit limits.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For each autonomous workflow, define four controls:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Authority:<\/strong> What may the AI read, write, send, or change?<\/li>\n<li><strong>Evidence:<\/strong> Can a person trace every conclusion to its source?<\/li>\n<li><strong>Escalation:<\/strong> Which conditions require human review?<\/li>\n<li><strong>Recovery:<\/strong> What happens when a source is unavailable or the output fails validation?<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">A report-generation agent may have permission to read project data and publish a draft. It should not reassign work, change sprint scope, or message an executive without an approval rule.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is where the Scrum Master\u2019s experience becomes more valuable, not less. Team dynamics contain ambiguity. A repeated blocker may reflect a dependency, a policy conflict, poor refinement, or fear of raising bad news.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The AI can detect the pattern. The Scrum Master decides how the team should confront it.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">When the product is AI, Scrum practices must address behaviour, not just features<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The Of AI mode applies when the team is building an AI-enabled product. A backlog item might introduce a support assistant, a forecasting model, or an automated document reviewer.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Traditional acceptance criteria assume reasonably predictable outputs. Given the same inputs and conditions, the feature should behave as specified. AI systems can produce variable outputs, fail on unfamiliar cases, or give convincing responses without adequate evidence.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>An AI product needs behavioural boundaries in its Definition of Done.<\/strong> \u201cThe assistant answers policy questions\u201d is not enough.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The team must define what sources the assistant may use, how it shows uncertainty, which requests it must refuse, and when it transfers the user to a person. It also needs an evaluation set that represents routine cases, edge cases, and known failure patterns.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The Scrum Master does not need to become a machine-learning engineer. The role is to make this work visible and inspectable.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That means asking whether the sprint produced evidence, not just a demonstration. A polished answer in the sprint review proves little if the team selected the prompt and already knew the expected response.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The review should include failed cases, evaluation results, unresolved risks, and changes in behaviour since the previous version. Retrospectives should examine how the team learns from failures without hiding them inside technical language.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In this mode, empiricism becomes even more important. The team cannot inspect only whether it built the intended feature. It must inspect how the system actually behaves.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Your next career step is to design one reliable AI-supported process<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Do not begin by trying to create an autonomous Scrum operation. Start with one repetitive process that consumes attention without requiring fresh judgement every time.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A strong first candidate has stable inputs, a recurring schedule, clear output standards, and identifiable exceptions. Sprint reporting, action tracking, dependency monitoring, and retrospective theme analysis often fit that pattern.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Document the process first. Build it second. Run it manually alongside the existing method for two or three cycles, then compare the results.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Check whether it missed data, invented explanations, hid uncertainty, or created extra review work. Grant more autonomy only after the process produces traceable results under normal and abnormal conditions.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The career distinction is now clear. Mode one Scrum Masters operate AI tools. Mode two and three Scrum Masters design the rules, controls, and feedback loops through which AI operates inside the team.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is the durable version of the role. The Scrum Master does not compete with automated coordination work.
